In 1999–2000, together with a large consulting company, we did a great job of formalizing business processes, clarifying our own strategy and vision. A lot of questions were raised. But even then we did not take the trouble to describe the cultural and value foundations of the company: those intangible things that we breathe, guided by which we act every day. Perhaps we’ll do this later, but for now it’s such a living tissue that it’s difficult to sort it into pieces.

A manager should spend half of his time on his subordinates. We meet regularly. I would not say that this is always informal communication, it is a matter of two-way immersion. For my part, I bring up some current situation and receive feedback. In this case, I am the transmission link between the team and top managers and shareholders. And synchronization occurs in the same direction. Issues of concern to top management are openly discussed at these meetings.

During my student years, I worked for some time with teenagers in a technical creativity club. And I remember very well how they treated me, once a very young man. Later, he began to somehow intuitively choose the path of communication with people, in this case with the “staff,” converting them to his “faith.” I began to endure this experience because it is close and understandable to me. As a leader, you must be quite transparent. Nobody expects a show from you “behind glass”. You must be understood, all actions, even facial expressions. If the top manager is dominated by the material principle, then the top manager has clearly not yet reached the “top” position, because, as in the “famous” pyramid, he cares about slightly different things. The goals, objectives, scale, resources to which he is admitted are primary, and immediately followed by primary motivation. But when nine times out of ten people say that it is very important how much they will receive, forgetting to ask what’s going on with the tasks, it looks strange. A completely mature person comes, with good life experience, and you see how two things balance - material and intangible. They can periodically change places, but the possibility of self-realization for the “top” should be decisive.

From time to time, employees’ income should be raised to a level that allows a person to realize part of the needs at the base of the pyramid. Something has changed in the world - salaries need to be raised so that at least people don’t think about it. The approach is purely pragmatic - the employee should think 90% of his time at work about the work itself. In the family - let these 90% think about the family, in no case about work, do not. Our company has gone through very serious stages in motivation systems. In 1998, when piecework motivation for sales was introduced, and later, when motivation was introduced for middle management, we gradually reached the “tops.” Why didn’t we start with the “tops” right away?

After all, it was a trading company; at that time it was necessary to occupy a market share, and very actively. From 1999 to 2000 we doubled, then another 70%. These were stages of a long journey. All the emphasis, of course, was on sales. To avoid demotivation of the “tops,” a smooth, accurate indexation of their income was used. At the same time, they were loaded with very motivating tasks. In this sense, our top manager is in the range of market income - somewhere in the golden mean. Responsibility for the tasks that lie with the top manager and the prospect of approaching income again through the task are significantly more important and motivate the top manager more than just the opportunity to escape to another company. You and I know that looking for the best is not always the best solution.

It’s good if you’re lucky with the culture and you don’t stagnate there, although you’ll get more money, and in a year you’ll start to suffer, in two years you’ll just tear everyone apart...

Perhaps not all of our experiments are successful. In fact, we received people who were career-oriented and grew to top positions within our company. Some of these people, upon becoming directors, at some point stopped taking on big tasks and began to slow down the entire team - we immediately parted with such people, and calmly.

Corporate Communications

In general, I would legitimize any horizontal and diagonal connections in the team. Cross-functional communication is significantly more useful. Hence the role of the leader - as a moderator. This is a motor that must launch some process, realize it, and involve its subordinates. A discussion begins, observing people's reactions. Some are outraged and do not want to change anything, while others, on the contrary, agree to everything - and move on... the roles are different. During meetings, the understanding of what still needs to be done crystallizes. Of course, there is a danger that you will expose yourself as a leader, or lead the team in the wrong direction. Reflection must be included. If you choose the wrong path, no one will forgive you for it. And there should be no fear. Some balance. And for balance we need internal experts.

We have introduced the principle of project management: if you have a question, a problem, and to solve it you need not a director, but a specialist, or even a driver, you must bring all these people together for the project. At first this was rejected, everyone shuddered, especially the directors: “We are experts, how is this possible...”, but you start asking, for example, the driver (in terms of logistics projects), and through his opinion you come to the best option. So, we had 40 shipments a day, in just a few months we rose to 100. Undoubtedly, this is the merit of this management principle.

Delegation

I came to the conscious need to delegate authority about five years ago. As a commercial director, he took on a lot, including pricing. For three years now - as general, before that - as executive, since then I stopped doing such tricks, it’s simply impossible. You can't cope physically. Life, throwing new challenges, forced me to work a little differently.

MBA

Apart from basic technical education, the books I read, the thoughts I changed my mind at night, as well as seminars and trainings, I have nothing else - neither economic nor business education. Let's put it this way: we have a school of survival in business behind us. To be honest, I don't like business education as it exists today. You can educate yourself without an MBA. An inexhaustible reservoir is the tasks you do. They pull behind them a whole host of internal motives and attitudes that force them to pick up a book, study the experience of colleagues, foreign practices, then comprehend everything and draw conclusions. If a person is not capable of critical understanding of reality, it is useless - don’t force him through any MBA programs: he will get the crust and will then go around and sell himself as a leader (which is what many, in fact, do).

The key here is the lack of motive. If I had a motive, I would take up the books without waiting for admission to the program.

Vocation

How to identify a person who is ideologically close to the industry he wants to engage in. Find at least one student who came and said that he wants to become a heating engineer! I tell my son: “Your failure is always the result of untied shoelaces and inattention to yourself.” Today you didn’t tie your shoelaces, and in a week you’ll bring a deuce, because if you don’t give a damn about something small now, then tomorrow you won’t hesitate to allow yourself the same attitude towards more serious things.

An already accomplished person can come to business. He goes to learn, yes, to expand his horizons when he is recognized at some point along the way. And, it would seem, it seems logical. You have been recognized here, and you can move on to the next step. But some, unfortunately, still have that basic core, by which I mean the approach of him, a 17-year-old boy, when he didn’t care where to go, and he made a choice according to the principle of being more convenient, closer, etc. But this is not a purposeful choice - just going with the flow. In the future, this leads to a whole series of the same personality-weakening choices. As a result, the person got into business. For strangers, this man is an accomplished person, and even some believe that he has a lot of different thoughts.

About businessmen

There are ideal people in the sense that they work almost around the clock. And labor is the greatest value. Sales managers are always needed. As a rule, we do not hire ready-made professionals. We mainly hire young people, including those right after college, and invest in their training. At the same time, we do not try to hire people who have already proven themselves. It is very important, precisely at the initial stage, to instill our values ​​in a person. When I invite a specialist of any level to work, I am always tormented by one question: what should I teach a person?

Stars

A super professional comes, but you understand that in 90% of cases he will not fit into the company culture. Does it make sense for him to be on the team? Yes, sometimes such stars are needed. Moreover, the balance between the stars and the rest of the employees must be consciously maintained, otherwise the system will collapse. Our business is technological and quite routine, so it does not tolerate only stars. And yet, the closer our approaches are, the less the need for us to immerse ourselves in the subject area of ​​​​this super professional. He will be independent in his actions.

Sometimes a non-professional comes along, and you realize that he fits into the company perfectly. You understand that in six months or a year you can forge him into a super specialist. Moreover, you suddenly discover in him that charisma that, perhaps, was not given play somewhere, but then it suddenly flashed. And then this person gets into the company and fits well into it. We introduce him to a management position through an internal training system.

Sales is a clear and very simple example. Sellers are people who, in general, are able to calmly communicate with any clients and open any door. I fit in well - we'll finish teaching. If he is a professional, but capable of destroying our system, then he may not get in. This is the paradox when a professional may not get into a company, even if he is a superstar. And he is surprised by this. In fact, we immediately say quite openly why we refuse him.
